Every slot's status and source are now clear at a glance, so Ops colleagues, who schedule placements across five site domains, can spot and resolve errors faster.

📰 How Ad placements work on iGraal sites?

iGraal's website surfaces promotional placements - banners, spots, and slots - for retailer partners, live across 5 country domains. Behind the scenes, an internal ops team commissions and schedules these placements through the PMT (Promotional Management Tool): choosing which retailer appears where, on which domain, and for how long, sometimes for a single day, sometimes for a multi-day campaign.

🚩 The problem

I joined the project while the engineers were building the automation initiative, and we needed to figure out how to make that automation fit into the Ops colleagues' workflow, who would need to review, trust, and occasionally fix slots.

For most of this phase, the project ran without a dedicated Product Manager, so I worked directly with the Engineering Manager and engineers to scope the problem, prioritize, and keep the project moving.

🎯 Business goal

Reduce manual work for the ops team by automating slot creation, without losing the transparency and control ops relied on to trust and manage the system day to day, across all five domains.
Just as important: avoid publishing invalid placements that could harm the business's relationships with retailer partners.

🔎 Discovery & research

I started with a scheduling/slot-planning exploration, gathering inspiration and best practices from other B2B and complex-data products on how they visualize statuses, errors, and system-vs-manual actions in dense scheduling views.

🤖 Prototyping with AI

To generate quick designs and feedback, I explored design directions in Figma Make, using AI to quickly build an interactive prototype I could usability test with real users within the project's tight timeline.

📝 Validating with users

I ran 2 usability sessions in Useberry with 3 ops colleagues, with engineers invited to observe. Each session opened with warm-up questions about their workflow and frustrations with the current product, then moved into structured tasks on my design proposal.

All 3 participants completed both tasks successfully, including finding the error slot, and rated the experience 7/7 for ease of use. They also pointed to a clear opportunity: using distinct colors per slot source instead of random coloring, so ops could scan the calendar and tell what was automated at a glance.

💡 Key insight

Participants found the indicators design proposal clear and completed the tasks easily.

Testing also surfaced feedback on color; the current randomized color coding gave Ops no real value. What mattered to them was seeing paid vs non-paid slots at a glance, regardless of source, giving the business more overview and value for other stakeholders.

🔄 From feedback to design

Testing validated the error and source indicators, so they moved into implementation. The feedback also led the team to rethink the color logic and refine the calendar’s orientation cues, adding value for Ops and the business.

1️⃣ Red dot for invalid slots

A red dot marks slots with missing data. It carries up the category path, so Ops can find an invalid slot without expanding every category.

2️⃣ Color coding for paid slots

Paid slots are green regardless of their data source, and unpaid fillers are gray. Ops get a faster overview of what is booked, including when they manage accounts on other internal platforms.

3️⃣ Icons for slot source

Each slot now has an icon showing how it was created, manually or by automation, so Ops can see the source at a glance.

4️⃣ Additional: Consistent sidebar indicators and a "today" highlight

Users also asked for two refinements, and both made it into this iteration. The light blue line on the left now has one consistent meaning: the placement has scheduled slots in the week view. Today is now highlighted in the calendar, so Ops can find their place in the week quickly.

📈 The outcome

The redesigned PMT shipped alongside the automation work, for Ops teams across five country domains. I moved teams shortly after launch, so I have no post-launch data, but testing was clear: all 3 Ops participants completed both tasks, including finding the error slot, and rated the experience 7/7 for ease of use. Their feedback on color also shaped the final design.

🌱 Key learning

Prototyping with AI let me fit usability testing with internal users into a tight one-month deadline. I built a realistic replica of the product in Figma Make, so Ops colleagues tested in a setting they already knew and gave authentic, valuable feedback on the experience.
